Here's an ink drawing I once did of the BB, but it also looks kinda seahorse-y. Maybe you could make yours (even) more like a crocodile/alligator?

I always thought of it as the result of mixing a seahorse, a crocodile and an eel.

I thought of it as a seahorse with a little bit of a lion mixed in

I'm not sure if it's even a legitimate criticism for the Bombinating Beast to look "too seahorsey." The first animal it is compared to in the whole series is a seahorse. The illustrations are themselves fairly seahorsey. Well, without knowing what your own interpretation looks like, it's hard to provide detailed advice, but perhaps you could focus on making only the general form be seahorse-like, while the actual detail has more of a crocodilian or shark-like aspect. You could also draw from the extremely serpentine interpretations that appear in the endpapers of each volume - or some of the other decorative Bombinating Beasts that show up in the background of various illustrations in the series.

The BB statue certainly looks seahorsey. I take it, though, that this to meant to be a picture of the real thing, which is variously described as part sea-horse and part shark, as part alligator and part bear (!), and as possibly a walrus. So, really, anything is possible.
